Now the challenge is different. It is no longer just the way we organize work that changes. The very nature of the intelligence with which we work changes.

The real turning point does not come when AI allows us to do our job better, but when intelligence ceases to be an exclusively human and scarce resource.

And yet, most companies continue to approach AI from an essentially individual logic: each professional with their Copilot, their ChatGPT or their agent. This can generate significant productivity improvements, but it does not transform the organization on its own. A company does not become a different organization because thousands of employees are individually more productive. If knowledge remains fragmented, if learning does not circulate, if processes do not change, and if the intelligence generated in each interaction is locked into the person who produces it, the organization remains basically the same, only faster.

That’s why the next step isn’t simply about incorporating more AI into existing processes, but about rethinking how intelligence is organized within the company. It’s about combining profoundly different and complementary capabilities: human purpose, judgment, and context with the scale, speed, and explorability of artificial intelligence.

From this evolution, a new generation of symbiotic organizations begins to emerge, in which both intelligences cease to operate in isolation and become part of the same system. Interaction no longer ends in an improvement in individual productivity, but can become shared learning, organizational memory, and collective intelligence.

Principles of symbiotic organization

[/vc_column_text][/vc_column][/vc_row][vc_row type=”full_width_background” full_screen_row_position=”middle” column_margin=”default” column_direction=”default” column_direction_tablet=”default” column_direction_phone=”default” scene_position=”center” top_padding=”0%” bottom_padding=”0%” text_color=”dark” text_align=”left” row_border_radius=”none” row_border_radius_applies=”bg” overlay_strength=”0.3″ gradient_direction=”left_to_right” shape_divider_position=”bottom” bg_image_animation=”none” shape_type=””][vc_column column_padding=”no-extra-padding” column_padding_tablet=”inherit” column_padding_phone=”inherit” column_padding_position=”all” background_color_opacity=”1″ background_hover_color_opacity=”1″ column_shadow=”none” column_border_radius=”none” column_link_target=”_self” gradient_direction=”left_to_right” overlay_strength=”0.3″ width=”1/1″ tablet_width_inherit=”default” tablet_text_alignment=”default” phone_text_alignment=”default” column_border_width=”none” column_border_style=”solid” bg_image_animation=”none”][nectar_icon_list color=”default” direction=”vertical” icon_size=”small” icon_style=”border”][nectar_icon_list_item icon_type=”numerical” title=”List Item” id=”1792058437712-1″ tab_id=”1792058437712-4″ header=”Two intelligences, one common capacity” text=”Human intelligence and artificial intelligence are not equivalent and should not try to be. Symbiosis appears when we stop asking ourselves which of the two is superior and begin to design how they can complement each other. The objective is not to replace one intelligence with another, but to turn both into a common capability at the service of the organization. “] [/nectar_icon_list_item][nectar_icon_list_item icon_type=”numerical” title=”List Item” id=”1792058437730-10″ tab_id=”1792058437730-8″ header=”Symbiosis is designed” text=”Human + AI does not automatically produce a better organization. That is useful, but not necessarily transformative. The real opportunity appears when the knowledge generated in an interaction can benefit others. When a good question, a discovery, a solution or a new practice ceases to belong only to the person who produced it and goes on to increase the capacity of the whole. “][/nectar_icon_list_item][nectar_icon_list_item icon_type=”numerical” title=”List Item” id=”1792058437761-6″ tab_id=”1792058437761-5″ header=”Every interaction should leave learning” text=”Organizations continuously produce experience, but forget a huge part of it. Decisions, mistakes, conversations, discarded alternatives, and solutions disappear when a project ends or people change. A Symbiotic Organization turns the interaction between humans and AI into a permanent cycle of learning. What is learned does not end with the task performed: it is incorporated into the organizational memory, improves future decisions, and progressively increases the capacity of the system. Thus, working and learning are no longer separate activities. “][/nectar_icon_list_item][nectar_icon_list_item icon_type=”numerical” title=”List Item” id=”1792058437769-8″ tab_id=”1792058437770-1″ header=”Intelligence must be a shared capability” text=”If artificial intelligence becomes a fundamental source of value creation, it cannot be fragmented into thousands of individual conversations, isolated departments or disconnected tools. The Symbiotic Organization treats data, knowledge, models, agents and learning as a common infrastructure. The goal is for intelligence to be available where it can create more value, regardless of where it has been generated. “][/nectar_icon_list_item][nectar_icon_list_item icon_type=”numerical” title=”List Item” id=”1792058437777-9″ tab_id=”1792058437778-4″ header=”An abundance of intelligence must translate into inclusive growth” text=”An organization could use AI to produce more with fewer people and still fail in human terms.
The symbiosis raises a different ambition: to use artificial intelligence to expand people's capabilities, make it easier for them to participate, and enable more individuals to create value with resources that were previously out of reach. The real promise is not simply to do more with fewer people, but to enable more people to do more and better. Inclusive growth is not a side effect of the model, but one of its design criteria. “][/nectar_icon_list_item][/nectar_icon_list][/vc_column][/vc_row][vc_row type=”in_container” full_screen_row_position=”middle” column_margin=”default” column_direction=”default” column_direction_tablet=”default” column_direction_phone=”default” scene_position=”center” text_color=”dark” text_align=”left” row_border_radius=”none” row_border_radius_applies=”bg” overlay_strength=”0.3″ gradient_direction=”left_to_right” shape_divider_position=”bottom” bg_image_animation=”none”][vc_column column_padding=”no-extra-padding” column_padding_tablet=”inherit” column_padding_phone=”inherit” column_padding_position=”all” background_color_opacity=”1″ background_hover_color_opacity=”1″ column_shadow=”none” column_border_radius=”none” column_link_target=”_self” gradient_direction=”left_to_right” overlay_strength=”0.3″ width=”1/1″ tablet_width_inherit=”default” tablet_text_alignment=”default” phone_text_alignment=”default” column_border_width=”none” column_border_style=”solid” bg_image_animation=”none”][vc_column_text]The Symbiotic Organization does not seek to simply integrate people and AI. It seeks to build a system in which every interaction increases the intelligence available, every experience leaves learning, and that learning expands everyone’s capacity.

Transformation Framework

The path to the Symbiotic Organization is not easy. It is not about superimposing new AI tools on top of existing structures and processes, but about progressively redesigning the way the organization combines both intelligences, while maintaining its operational capacity, people’s trust, and business outcomes.

The real difficulty is not in incorporating AI, but in transforming the organization while still functioning while learning to operate in a different way.

These are three steps that can serve as a guide to start the transformation. It is not a matter of implementing a technology, but of progressively learning to combine human intelligence and artificial intelligence until that interaction becomes a new organizational capacity.

1. Design new frameworks for symbiotic contribution. The starting point should not be which tool we want to deploy, but what problems we want to solve in a different way. We must identify the key questions, make explicit what each intelligence brings to the table and create spaces where teams can experiment with new ways of working without the pressure for the immediate result preventing exploration.
2. Lead learning and develop new capabilities. When answers are plentiful, the value of leadership is less in providing them and more in making visible the questions that matter, facilitating experimentation, and ensuring that what some have learned increases everyone’s capacity. People will also need to develop criteria for questioning AI responses, understanding their limits, providing context, and deciding what can be delegated and what should follow under human judgment. It’s not just about acquiring new skills, but about turning them into new work habits.
3. Experiment, learn, and scale what creates value. The best way to discover where true symbiosis exists is to work on real problems. It is important to start with concrete challenges where the human-AI combination can improve a decision, explore an opportunity, make dispersed knowledge accessible, or radically redesign a process. Success should not be measured solely in hours saved or reduced costs. We should also ask ourselves whether we make better decisions, discover new possibilities, learn faster, and make that learning available to others. When a solution demonstrates value, we must scale not only the technology, but the learning that made it possible.

Probably the biggest challenge to the Symbiotic Organization will not be technological. It will be to stop thinking of AI only as a tool that allows existing work to be done faster and start seeing it as a new source of intelligence that forces us to rethink how we work, learn and create value together.
We do not yet know the final form that these organizations will take. Precisely for this reason, it makes no sense to wait for all the answers.

If there is one thing that should characterize a Symbiotic Organization, it is its ability to learn while transforming. The ultimate goal is not to build an organization with more AI. It’s to build a smarter organization. An organization capable of combining human purpose and abundant AI to learn faster, make better decisions, and transform that new capability into inclusive growth and shared value.

The question, therefore, is not only whether this transformation will come. Are we ready to start learning how to make it possible?

[/vc_column_text][/vc_column][/vc_row]

If intelligence is no longer a scarce resource, the real challenge will no longer be just learning how to use AI, but rethinking how we organize work, how we distribute capabilities, and how we combine human and artificial intelligence to create value.
