JK: My main motivation in writing “Accelerate” was my deep conviction that traditional hierarchical structures, while effective in certain circumstances, may become insufficient to cope with the increasing speed and complexity of today’s business environment.

Imagine a large organization with multiple levels of authority and approval for every decision. Every change or new idea must go through a series of bureaucratic steps before being implemented, which consumes time and reduces agility. In a world where speed is of the essence, these types of structures can hinder a company’s ability to stay competitive.

In addition, innovation is critical to the long-term success of any organization. However, traditional hierarchical structures tend to focus on operational efficiency and maintaining the status quo, which can limit the creativity and experimentation needed for disruptive innovation. Instead, a more open and flexible approach is needed to encourage the generation of new ideas.

To succeed in a world where disruption is the norm, companies must balance exploiting their current business with exploring new opportunities. Traditional hierarchical structures often prioritize efficiency in the exploitation of the existing business, which can lead to neglecting to explore new ideas and innovative approaches.

JC: What are the main messages or ideas you wanted to convey through this book?

JK: My main goal was to highlight the importance of strategic agility in today’s business environment. I wanted to emphasize that the ability to adapt quickly and take advantage of emerging opportunities is essential for businesses to stay competitive and relevant in an ever-changing world.

A key message I wanted to convey is the need to combine the traditional hierarchical structure with a more agile network structure. This combination allows organizations to balance exploiting their existing processes and products with exploring new ideas and innovations. In this way, they can be more flexible and respond more effectively to market changes.

Another important idea in the book is the notion of the Great Opportunity as a powerful engine of change. I highlight the importance of identifying an inspiring and credible opportunity that can spur people to action and create a sense of urgency around a strategic initiative. This is critical to mobilizing all members of the organization towards a common goal.

In addition, I share the eight “accelerators” as practical tools that can help companies successfully implement their strategies, including forming a guiding coalition and removing barriers to change.

This involves continuously improving your processes, products, and services to get the most value from your current customer base.

On the other hand, exploration is the ability to seek out new opportunities, innovate, and adapt to changes in the market. This means being alert to emerging trends, changing customer demands, and disruptive technologies that can open up new possibilities for your business. By embracing exploration, a company is willing to take risks and experiment with new ideas, which can lead to the creation of entirely new and different business opportunities.

Both dimensions are crucial because, while exploitation ensures stability and efficiency in the present, exploration allows you to prepare for the future and stay relevant in an ever-evolving business environment.

It’s important to balance both dimensions, as focusing only on exploitation can make your business vulnerable to disruptions and untapped opportunities. On the other hand, focusing exclusively on exploration can lead to instability and difficulties in maintaining a clear focus on current results.

JC: How can a company balance exploitation and exploration to achieve sustainable growth?

JK: Addressing tensions is key to ensuring success in a competitive and ever-changing environment. There are several ways to achieve this productive balance:

First, it is essential to establish a culture of innovation in the organization. Promoting an environment that values and promotes creativity, experimentation, and risk-taking will allow teams to feel more comfortable to explore new ideas while continuing to improve existing processes. This will reduce tensions between the two areas and facilitate greater collaboration and communication between different teams and departments.

To achieve this, an ambidextrous company must have an organizational structure and a dual operating system that allows for effective exploitation and exploration. This means creating an environment where both the continuous improvement of current operations and the constant search for new opportunities and innovative approaches are valued.

In addition, fostering ambidexterity throughout the organization is critical. This means that culture and leadership must support both operational efficiency and experimentation and creativity. Everyone in the company should be encouraged to contribute new ideas and be flexible to adapt to changes in the environment.

It is also important to develop the skills necessary to balance exploration and exploitation. This implies that the company must have ambidextrous leaders who are able to lead teams towards efficiency while stimulating innovation and continuous learning.

JK: In the business world, there are several outstanding examples of companies that have managed to successfully implement an ambidextrous strategy, balancing exploration and exploitation effectively.

A prominent example is Amazon. This company has been recognized for its innovative approach and ability to constantly explore new opportunities in various sectors, such as e-commerce, cloud technology, and digital entertainment. At the same time, Amazon has maintained a strong presence in the exploitation of its core e-commerce business, providing a reliable and efficient shopping experience to its customers.

Another example is Apple, a leading company in the technology industry. Apple has been famous for its focus on innovation and designing revolutionary products, such as the iPhone and iPad. This involves breaking down rigid hierarchical structures and encouraging cross-functional collaboration and communication across the organization. The culture should allow for knowledge sharing and collaboration between exploitation-oriented teams and exploration-oriented teams.

JK: It is essential from the outset to establish a management framework that recognizes and values both exploitation and exploration as critical elements for organizational success. This involves setting clear and differentiated goals, as well as specific metrics and objectives for each type of activity. By allocating resources and responsibilities appropriately, you can ensure that both dimensions are addressed and given the importance they deserve.

In addition, it is important to foster a culture of trust and openness in the organization. This involves creating an environment where employees feel safe to express innovative ideas and question existing practices without fear of retaliation. By encouraging open communication and knowledge sharing, conflicts and tensions can be addressed constructively, promoting collaboration between exploration and exploitation areas.

JK: Sure! Creating a sense of urgency is crucial to driving effective change in an organization. There are several strategies that can help achieve this:

First, it is critical to communicate the importance and need for change clearly and convincingly. Highlighting the challenges facing the company and how change can help overcome them is essential for people to understand the relevance and urgency of action. Setting clear deadlines and goals is another key strategy. By setting concrete goals and a limited time to achieve them, there is a sense of urgency around the need to act quickly to achieve results.

Showing concrete examples and evidence of the benefits of change can be very persuasive. Sharing success stories from other organizations or presenting data that supports the need for change can help people see the positive results they could get.

Involving all levels of the organization is vital. By creating a sense of shared ownership and commitment across the company, it creates greater motivation to act with urgency and work together towards change. Setting clear consequences is also helpful. Having rewards for those who achieve the goals of change and consequences for those who don’t can incentivize people to take action in a timely manner.

Finally, maintaining constant and transparent communication about the progress of the change and the results achieved is essential. This ensures that the sense of urgency is maintained and that everyone is informed about the progress of the change process.

Accelerating Strategy: The Eight Accelerators

JC: In the new book you present eight new accelerators as a guide for leaders looking to balance innovation and continuous improvement. I understand that the new model is an update of the previous eight-step version on “leading Change”. Can you explain the difference between the two approaches?

JK: There are three main differences between the eight steps and the eight “accelerators” on which the strategy system runs:

First of all, the time frame and execution: Steps are often used in a rigid, finite, and sequential manner to effect or respond to episodic change, while accelerators operate concurrently and continuously. The accelerators are in constant operation and remain active over time.

Second, participation and scope: Steps are usually driven by a small, powerful core group, while accelerators seek to attract as many people as possible from across the organization, thus forming an “army of volunteers” committed to change.

And thirdly, the organizational structure: Steps are designed to work within a traditional hierarchy, while accelerators require the flexibility and agility of a network. This means that accelerators are better suited to a more agile and collaborative organizational structure.

In short, while the eight steps follow a sequential and episodic approach, the eight accelerators operate continuously and engage a broad base of people within a more flexible and collaborative organizational structure.”

JC: In your experience, what are the most visible benefits of applying accelerators in an organization?

JK: What I’ve observed is that organizations that apply accelerators tend to adapt quickly to changes in the business environment, this is largely because accelerators encourage creativity, experimentation, and risk-taking to uncover new opportunities for growth and development.
CEOs particularly appreciate the fact that accelerators allow them to maintain efficiency and continuous improvement in their current operations, while also encouraging innovation and adaptation to change.
In addition to fostering collaboration, accelerators facilitate continuous learning and constant improvement, which means being willing to learn from successes and failures, and using those learnings to drive innovation and growth.
